Vodeno, a leading global provider of BaaS (Banking as a Service) solutions, has recently faced the challenge of implementing a project focusing on handling and optimising the implementation process through a partner channel. One of the assumptions of the project, called Vodeno Partner Excellence Center (VPEC for short), was to develop a knowledge management platform and a training platform along with training materials and provision of training to new implementation teams among the dynamically growing community of BaaS implementation partners.

To implement this project, BRAINHINT put together a 5-person team that participates in real implementation projects on a daily basis, during which they analyse, improve and document individual processes.
One of the basic assumptions of this project is to document the processes and tasks which are necessary to be performed as part of the implementation of a new BaaS client. That is why our team deals with the independent implementation of new BaaS clients, as well as supports other teams in this area. The team are also developing “blank” standard BaaS configurations that will be used in the future to demonstrate platform capabilities and deploy new customers much faster.
Based on the acquired knowledge, the team created a knowledge management platform containing technical documentation describing all issues, processes and tasks occurring in BaaS implementation projects.
In addition, a training platform was created containing, among others, the training materials, cheat sheets, multimedia elements and other artefacts, grouped in paths reflecting different roles in implementation projects, along with tests to check the progress of each participant.
The developed process of training partners includes reading technical documentation, training and interactive materials, as well as working with trainers, solving tests and practical tasks.
The project implementation gave the client the comfort of deploying new implementation teams within a few weeks, without involving their key staff. The designed platform with up-to-date knowledge and training full of creative content, ready to be used by partners, provided the possibility of acquiring knowledge at an appropriate, verified level. In addition, the automation tools we developed increased the pace of project delivery to customers and ensured a shortening of the BaaS customer configuration process by 88%.
